Value delivery: outputs, outcomes and benefits

Goal: After this lesson you can distinguish outputs, outcomes and benefits, define success in terms of value, and react when delivery does not produce the expected outcome.

1The situation

On time, on budget, no savings

The last three automation projects at the plant were all delivered on time and on budget, and all were celebrated. Yet the expected reductions in labour cost and scrap never appeared after go-live.

The sponsor asks: “How can every project be successful and none of them pay off?”

Because they were measured on outputs, not on value.

2From output to value

Projects create outputs. Outputs enable outcomes (changes in how things work). Outcomes produce benefits, which create value.

Lower labour cost, less scrap.
Define success with outcome and benefit measures, owners and a tracking plan, not only time and cost. If outputs don't move outcomes, inspect and adapt.

4How it looks on the exam

Exam-style question 1. The last three automation projects met their time and cost targets, yet expected reductions in labour cost and scrap did not materialise. The sponsor asks how to avoid this. What should the project manager recommend?
A. Tighter schedule and budget targets
B. Success measures that include business outcomes and benefits, with owners and a plan to track them after delivery
