The PMI mindset, part 1: rules 1–4

Goal: After this lesson you can apply the first four rules of the PMI mindset that sit behind a large share of exam answers.

1The situation

Why the 'obvious' answer is often wrong

Experienced project managers often find PMP questions strange. In real life, when a customer asks for a small extra, many of us just do it. When two engineers argue, we decide. When a supplier is late, we escalate.

The exam rewards a specific way of thinking: the PMI mindset. It is not unrealistic; it is how a calm, ethical, process-aware, people-centred project manager behaves.

Across the 12 rules in these three lessons, you will recognise the logic behind most of the 270 advanced drill questions you have practised.

2Rules 1–4

These four rules decide many People and Process questions:

Assess first
Facts and impact before action.

Follow the process
Change control, risk process, contracts.

Collaborate
Direct, private, early; escalate last.

Rule 4: serve and empower the team. Remove impediments, protect focus, coach, give credit.

When two answers both look good, choose the one that understands the situation first and uses the proper process.

3The first four rules

Rule 1 · Assess before you act

Understand the situation, the facts and the impact before choosing an action.
Clue words: “FIRST”, “a problem is reported”, “sponsor wants immediate action”

Rule 2 · Follow the process

Changes go through change control; risks through the risk process; contracts through the contract. No shortcuts, no hidden work.
Clue words: “just do it quickly”, “small change”, “verbal instruction”

Rule 3 · Collaborate and solve at the lowest level

Talk directly, privately and early. Help people solve it together. Escalate only after real attempts, with options.
Clue words: “disagree”, “conflict”, “refuses”

Rule 4 · Serve and empower the team

Remove impediments, protect focus, coach, give credit. Don't take decisions away from a capable team.
Clue words: “blocked”, “interrupted”, “team chose”
Each rule comes with clue words that often appear in the question.

4How it looks on the exam

Exam-style question 1. A key stakeholder angrily demands that the project manager immediately replace a supplier who delivered one late shipment. What should the project manager do FIRST?
A. Replace the supplier as demanded
B. Escalate the demand to the sponsor
C. Gather the facts about the delay and its impact, and review the contract terms before deciding on a response
D. Ignore the request, since the supplier is usually reliable
