The PMI mindset, part 3: rules 9–12 and the full list

Goal: After this lesson you can apply rules 9–12 and use all 12 rules as a checklist when answering difficult questions.

1The situation

Twelve rules, one way of thinking

After hundreds of practice questions, a pattern appears. The correct answers are calm, honest, collaborative, process-aware and value-focused. The wrong answers are rushed, hidden, unilateral, or ignore roles and evidence.

These last four rules complete the picture.

2Rules 9–12

These rules decide many risk, governance, agile-role and improvement questions:

Plan early; act on triggers.

Tailor
Adapt with agreement; never bypass.

Roles
Respect who decides what.

Rule 12: learn and improve continuously, and apply lessons while they can still help.

Use the 12 rules as a checklist: if an answer breaks one, eliminate it.

3Rules 9–12

Rule 9 · Plan for risk, act on plans

Identify risks early; when a trigger fires, implement the planned response; unplanned events → workaround and issue log; escalate what's beyond you.
Clue words: “trigger”, “pre-approved”, “never identified”

Rule 10 · Tailor, don't bypass

Adapt processes and governance to the context, with agreement. Never ignore rules or split orders to avoid them.
Clue words: “wasteful template”, “ignore”, “split the order”

Rule 11 · Respect roles and decision rights

Sponsor authorises and funds; PO owns the backlog; the team owns how; the CCB approves changes. Don't take others' roles.
Clue words: “take over”, “decide for”, “who is in charge”

Rule 12 · Learn and improve continuously

Retrospectives, lessons learned applied now, trends investigated early, knowledge shared.
Clue words: “at closure”, “waste of time”, “same problem again”

4How it looks on the exam

Exam-style question 1. The product owner is rarely available, and the team builds features of little value. What reflects the PMI mindset BEST?
A. The PM takes over the product owner role
B. Raise the issue with the product owner, show the impact, and work with the PO and sponsor to secure availability or an empowered proxy
C. Let the team continue guessing
D. Suspend sprints
Show the answer and the decode
Answer: B.
