Engaging stakeholders and handling resistance

Goal: After this lesson you can plan, manage and monitor stakeholder engagement, and respond to the typical warning signs of disengagement or resistance.

1The situation

The director who stopped coming

The customer's compliance director, whose signature is needed for the design freeze, has missed three steering meetings and no longer answers emails. A colleague mentions that the director thinks the project is “somebody else's problem”.

Meanwhile, the sponsor has started visiting the engineers every day, giving them direct technical instructions that contradict the team's decisions.

Two stakeholders, two opposite problems: one too far away, one too close. Both need engagement, not instructions.

2Engagement is a cycle

You plan how to engage each stakeholder, manage the engagement through real interaction, and monitor whether it works, adjusting when interest or influence changes.

PMP mindset: when a stakeholder behaves unexpectedly, first understand why (usually in a private, direct conversation), then adapt the engagement plan.

3The engagement cycle

Plan engagement

Strategy per stakeholder or group, based on the analysis.

Manage engagement

Meet, listen, negotiate, address concerns, build trust.

Monitor engagement

Is the strategy working? Has interest or influence changed? Adjust.
Plan → manage → monitor, and around again.

4How it looks on the exam

Exam-style question 1. A senior customer official whose endorsement is required for the design freeze has stopped attending steering meetings and no longer responds to reports. What should the project manager do NEXT?
A. Continue sending reports and record the non-attendance
B. Ask the sponsor to instruct the official to attend
C. Reassess the official's engagement, meet directly to understand their concerns, and update the engagement plan
